How does your race time change during the season?

I have one more race left in my first season and was looking back on my training log to see what I've done and what needs tweaked for next season. Since I started training, I've gone nerdy (even more so then before). I try to keep track of weekly averages of my times in each event and then plug them into a projected race time (it has turned out to be fairly accurate). Since I started training (about 18 weeks), I've only dropped about 20 minutes from my projected race time, about ten minutes of that from the initial two weeks. I have to admit I was a little dissappointed. for some reason I was expecting a little bit more of a difference.
Two questions: What is a good time difference from the start to the finish of the season?
What are some of your differences?
